Four weeks before the first lorry
- Calibrate the weighbridge and keep the certificate where the farmer can see it.
- Write down this season's moisture deduction rule (e.g. 1% weight per point above 17%) and print it at the gate.
- Clean godowns, number the stacks, and decide which godown holds which variety.
- Update variety rates and grade adjustments (A/B/C) so every operator quotes the same price.
- Check the drier, the boiler and the rubber rolls — a bad roll costs 1–2% outturn for the whole season.
The first week
- Create a lot for every purchase, even small ones — merging later is easy, splitting is not.
- Record a moisture reading on every load. The deduction is only fair if it is measured.
- Pay farmers through the system so the vendor ledger shows the balance, not a diary.
- Run the first milling batch of each variety as a test and note the outturn — that is your season baseline.
Every evening
- Reconcile the weighbridge slips with the purchase entries (the count should match).
- Check the outturn alert — anything below your threshold is a machine conversation, not a next-month surprise.
- Look at the overdue list once. A reminder on day 16 is friendly; a reminder on day 60 is a dispute.
